Client Context
The Coca-Cola Company’s Commercial Product Supply (CPS) group manages a global network of concentrate manufacturing and distribution centers. As part of its Warehouse Transformation Initiative, CPS is entering the Master Planning phase for its Argentina warehouse, with a key focus on enhancing operational efficiency and reducing costs across the network.
Project Objective
The primary goal is to improve picking efficiency for both mixed and full pallet processes and evaluate the benefits of automation—specifically the planned implementation of a 4-way Shuttle ASRS.
Design Strategy
The project is divided into two focus areas:
- Analyze short-term and long-term delays in mixed pallet assembly and replenishment.
- Assess the impact of automation on full pallet retrievals through ASRS implementation.
To support this, the team:
- Designed a forward pick area for 175 high-demand SKUs with 200 pallet locations.
- Applied a SKU slotting strategy to both current and future systems.
- Built an analytical model to evaluate key warehouse performance metrics.
- Conducted a cost-benefit analysis for the ASRS system.
